The Challenge

Media Manager runs media buying, planning, and reporting for a roster of performance brands. The team had heard the AI pitch, and a few people had played with ChatGPT, but no one had a real system. Day-to-day work, custom workflows, reporting, client deliverables: none of it was being significantly touched by AI, and nobody had time to figure out where to start.

The Approach

We embedded as the dedicated AI team. Two months of weekly 1:1s with key operators, a shared skills library, and custom Claude skills built against the actual workflows the team runs every day, all wired into the tools they already use. Not a strategy doc. Real tools, in real workflows, every week.

The Outcome (so far)

On a team of around 20, Claude went from a curiosity to a daily habit fast, and it has stuck. In the team's adoption survey, 15 of 18 teammates use Claude at least daily and 9 use it multiple times a day. They self-report about 70 hours saved per week, nearly 2 FTEs of capacity unlocked, and months in, the number is still climbing.

Inside the Numbers

Months in. Adoption deepening, every week.

~70hrs / week

Self-reported time saved across the team, every week. Projected ~3,600 hrs annually, nearly 2 FTEs of capacity unlocked.

Still an active engagement. Adoption is deepening, new workflows are joining the system every week, and the goal we're working toward is simple: keep finding hours, and keep giving them back.

Running in Claude

The work the team named in the survey.

Each one is a recurring Media Manager workflow now running on Claude. Drafted by AI, reviewed and shipped by the team.

Decks built in minutes, not hours

Recurring client decks generated against the team's templates and data, reviewed instead of authored from scratch.

Weekly reporting that used to take days

Reporting workflows that would consume the start of every week, now drafted before coffee.

Invoicing and AR statements

Account-receivable and invoicing pulls running against the source of truth, cleanly formatted for clients.

Lead research and outreach

Researching new prospects, finding the right angle, and drafting first-touch outreach in the same flow.

Market and competitive research

Compiling multiple sources of data into one report the team can hand a client without a rewrite.

Meeting prep and post-meeting actions

Briefs going in, action items coming out. The boring connective tissue of an agency, automated.

What it actually takes

AI isn't a magic wand. But if you stay locked in, the hours add up.

Take the client deck generator, the recurring decks that used to eat the start of every week. It didn't work on day one. It took a few weeks of iteration to get right, with real frustration along the way. But once it clicked, it changed the week: what used to be spread across days now gets done in a single sitting, and the team gets those hours back every single week. That's the pattern across the whole engagement, the payoff comes to the people who stay locked in through the build.
